I few weeks ago I purchased a 968 engine from a 95 coupe and plan to drop the engine into my 924S track car (mated to a 951 tranny). The engine had 57K miles on it and I have no service records. So, before I start the transplant I need to do some maintenance. I plan on doing the belts and rollers and inspect the variocam. What else, should I inspect the water pump or just replace it? Any other items that I should deal with while the engine is out of the car?

New Water pump, all belts, rollers, and complete re-seal: oil-pan and everything you can find!
Might want to slap in some new rod bearings while the oil pan is off...

Yes, "best practices" is to replace the water pump...even though it's an added expense and pain. But, if it goes out, the risk of trashing an engine are pretty good.
BTW, you must be a good mechanic to make all those parts match up!

I would inspect the variocam and change all rubber hoses, perhaps some seals as well while the engine is out of a car.

Tim, at that mileage I would just inspect the water pump for leaks or seeping liquid at the shaft seal and not replace it until needed. Porsche did a much better job with the 968 water pump than with the 924S and the 944 water pumps. I also doubt that the rod bearings need to be inspected yet. The bottom end of these engines is very strong. Good luck with your engine change. Bob Blackwell.

here's where we differ - i will change my water pump every time i do the belts - thermostat too - the extra time and hassle just isn't worth the $200 part to me - i hate second guessing myself and then going in to do something twice
i agree on the rod bearings though, especially if your oil pressure is fine - unless you have the removeable 3 piece aftermarket crossmember, doing those involves yanking the cross member, and that means another alignment

He is pulling the engine out of the 968 to install in a 924 so the crossmember isn't an issue.
